OK, here is a summary of the helpful advice I received on the Facade disk
replacement init.  Thanks to all those who replied!

Facade (as it exists on the umich archives) has no docs.  
There is a rumor that the copy on sumex does (I don't recall seeing it
there, but I could be wrong).  Facade pulls icons out of a "FacadeIcons" file 
(the c is really on option-c) in the System Folder.  If an icon is found whose 
name matches a disk name (you 
have to use ResEdit and hack about in the FacadeIcons file), the Finder
will use that icon instead of the icon stored in the disk.

IconMaster (which has a neat cdev interface for icon selection) is much
easier to use and is not tied to the disk name in any way.  However it
only works for the *startup* disk.  It sounds like Facade will let you
set icons for more than that (multiple drives, partitions and maybe even
floppies...), it's just not as easy to set up/change things.

In either case, it's an awful fuss to go through just so you can see
"Bill the Cat" instead of the Ehman HD icon.
